Q3 organic sales grew 19%, versus July's 13.5% to 15.5% forecast. Acquisitions added eight percentage points and currency one point to reported growth of 28%. The 25.3% segment margin exceeded July's 25.0% upper forecast.
Segment profit excludes corporate items, interest and tax. Higher corporate expenses absorbed $419 million of the $514 million increase in segment profit. GAAP pretax income consequently rose $95 million. Adjusted EPS excludes specified acquisition and divestiture charges, restructuring items and intangible amortization.
The annual organic-growth forecast increased from 11% to 13% to a new range of 13% to 15%. Adjusted EPS guidance rose to $13.70 to $13.80. GAAP EPS guidance narrowed to $10.39 to $10.49, with its midpoint two cents below July's. The annual segment-margin range stayed at 24.1% to 24.5%.
Consolidated gross margin fell to 34.7% from 38.3%, with commodity and wage inflation and higher amortization partly offset by sales growth.
Electrical Americas produced $4.17 billion of sales and a 29.8% operating margin, up from 27.5% in Q2 but below the year-earlier 30.3%. Electrical Global sales reached $2.73 billion and its margin was 21.1%. Aerospace and Mobility margins were 24.9% and 17.2%.
Rolling twelve-month organic order growth was 39% in Electrical Americas, 51% in Electrical Global and 20% in Aerospace. The corresponding June rates were 41%, 33% and 17%. These are year-over-year growth rates for rolling periods. Total backlog rose 33%, 121% and 33%, respectively; those backlog figures include acquisition effects.
Q3 operating cash was $1.31 billion and free cash flow was $1.03 billion, below the year-earlier quarter's $1.35 billion and $1.17 billion. Free cash flow subtracts property and equipment spending, which rose from $178 million to $275 million.
Nine-month operating cash increased to $2.94 billion from $2.51 billion. Capital spending was $721 million versus $527 million, with the annual plan still approximately $1.15 billion.
September cash and short-term investments totaled $818 million. Short- and long-term carrying debt totaled $20.11 billion, down from $20.61 billion in June but above December's $9.90 billion. Noncurrent operating lease liabilities of $816 million are separate. Eaton paid $11.08 billion for acquisitions and $1.29 billion in dividends during the first nine months, with no share repurchases.
Ultra PCS closed January 23 for approximately $1.53 billion net of acquired cash. Boyd Thermal closed March 12 for approximately $9.55 billion net of cash. Their contributions are already included in results. September's €810 million COL Group agreement remains pending, with closing expected in Q1 2027.
The Mobility combination with Dana was agreed in June and amended in October. The latest expected closing window is the first four months of 2027, subject to approvals. Eaton shareholders are expected to own 50.1% of the combined company; an approximately $1.1 billion cash distribution to Eaton subsidiaries has not yet been received.
An October 27 IRS notice proposes $290 million of additional taxes and $120 million of penalties for 2014–2016. Eaton disputes the proposals and plans a Tax Court petition by January 25, 2027. The proposed assessments remain disputed.
